The template

Use this guide to interview a Staff Software Engineer. Staff is where scope shifts from a team to an organization: the differentiators are setting technical direction others follow, executing programs across teams that do not report to the candidate, and turning ambiguity into plans. Harder coding puzzles measure the wrong thing at this level. Pick eight to ten questions per session, keep them consistent across candidates, and spend the saved time on follow-ups about the candidate's specific role in each story.

Technical strategy and architecture

  • In your own words, what separates a staff engineer from a senior engineer — and where have you operated at that level?
  • Tell me about an architectural direction you set that multiple teams followed. How did you earn the buy-in?
  • How do you spot a problem that will hurt the organization in a year, and what do you do about it today?
  • Walk me through a technology standardization you drove — or deliberately resisted. What were the second-order effects?
  • How do you balance a paved-road platform with team autonomy? Where does forced consistency go wrong?
  • Describe the largest technical-debt problem you have tackled. How did you sequence it and sell it?

What good looks like: expect organizational altitude — mechanisms like RFC processes, working groups, and migrations with deprecation dates, plus adoption stories with numbers. A staff-level answer explains how a direction kept working after the candidate moved on; a senior-level answer in disguise describes a big system they built mostly alone.

Ambiguity and problem framing

  • Tell me about a time your charter was essentially "figure out what is wrong here." What did you do first?
  • How do you turn a vague executive concern into a scoped technical program?
  • Describe deliberately holding a decision open versus deciding fast. How do you tell which a situation needs?
  • When did you kill a project you had invested in personally? What triggered the call?
  • How do you keep making durable progress when priorities change every quarter?

Cross-team execution

  • Walk me through a migration or program spanning multiple teams that you led end to end. What nearly derailed it?
  • How do you get commitment from teams whose roadmaps do not include your program?
  • Tell me about being the technical lead on an incident spanning several systems. How did you coordinate?
  • How do you keep a long program alive through reorgs and ownership changes?
  • What do you do when a critical team's tech lead disagrees with your approach and will not move?
  • How do you report program status honestly when the news is bad?

What good looks like: staff execution is influence plus mechanism. Listen for concrete tools — working groups, milestones tied to each team's own incentives, dashboards that make progress visible, escalation used sparingly and announced in advance. Bad-news answers should show early, unvarnished reporting with options attached, not spin.

Mentorship and engineering culture

  • How do you raise the engineering bar of an organization, not just one team? What has actually worked?
  • Tell me about sponsoring someone — not just mentoring them. What doors did you open?
  • How do you handle a senior engineer whose output is strong but whose behavior undermines the culture?
  • What is your approach to design-review culture at the organization level?
  • How do you make yourself unnecessary on a system you built?

Hands-on judgment

  • What did you personally build or debug in the last six months, and why was it the right use of your time?
  • At your level, how do you decide when to write code yourself versus delegate?
  • Tell me about diving deep into an unfamiliar domain to unblock something important.
  • How do you stay technically credible with senior engineers while operating mostly at the organizational level?

Self-awareness

  • What is your biggest lever as an engineer, and what is its shadow side?
  • Describe a significant initiative of yours that failed. What was your share of the failure?
  • How do you handle being accountable for outcomes you cannot directly control?
  • What feedback have you received repeatedly across your career, and what have you done about it?
